Axiom & Arc LLC

Enterprise transformation · portfolio strategy · change

From insight
to impact.

Turning complexity into possibility.

Axiom & Arc LLC is a Columbus-based management consulting firm helping leaders decode the system, define what must be true, and build the arc from ambitious strategy to measurable enterprise value.

THE CIPHER IN MOTIONComplexity, resolving.

The Axiom & Arc Method

A disciplined path from ambiguity to enterprise value.

Designed by Brooke Arent, Cipher, Axiom, and Arc are three connected disciplines for diagnosing the right problem, establishing the evidence a sound decision requires, and building an executable path to measurable value.

01

Cipher

Decode what the organization cannot yet explain.

Cipher breaks complexity into signals: hidden patterns, conflicting evidence, structural friction, and root causes. The work is not to simplify the problem prematurely. It is to make the right problem visible.

Executive question
What is actually happening, and why?
Client receives
An evidence-based diagnosis of patterns, root causes, constraints, and value pools.
  • Pattern and root-cause analysis
  • Stakeholder and system diagnostics
  • Constraint and value-pool discovery
02

Axiom

Establish the truths the solution must honor.

Axiom identifies the non-negotiable truths of the business, including its strategy, economics, constraints, capacity, and measures of value, before a solution is built. Assumption gives way to evidence and decision criteria.

Executive question
What must be true for this to create value?
Client receives
Explicit principles, value measures, decision criteria, ownership, and guardrails.
  • Value architecture and baselines
  • Decision principles and priorities
  • Outcome, ownership, and evidence design
03

Arc

Shape a beginning, middle, and end that people can execute.

Arc frames transformation as an evolving narrative rather than a static event. It sequences decisions, capabilities, governance, delivery, and adoption so the organization can move and know when impact has truly arrived.

Executive question
How will the organization move and know value arrived?
Client receives
An executable roadmap connecting governance, delivery, adoption, and value realization.
  • Roadmap and mobilization
  • Governance and change rhythms
  • Value realization and sustainment

Why the sequence matters

The method closes three failure points that conventional project initiation leaves exposed.

It is not a branded synonym for project management. Each discipline adds a decision safeguard before money, capacity, and organizational credibility are committed.

Where conventional transformation often stops short
  1. Receive a request
  2. Select a solution
  3. Build a project plan
  4. Go live

The work may be delivered, but the root problem, decision logic, adoption conditions, and realized value can remain unproven.

THE GAP

Implementation is not the same as value realization.

What Brooke’s method adds
  1. Decode the system
  2. Establish what must be true
  3. Engineer the path to value
  4. Verify the outcome

Each decision is supported by evidence, explicit value criteria, accountable ownership, a fit-for-purpose delivery path, and measures that continue beyond launch.

Cipher validates the need35%

PMI reported inaccurate requirements gathering as a primary cause in 35% of failed projects. Cipher makes the problem and stakeholder system visible before solutioning.

Axiom defines success41 vs. 20

PMI’s Net Project Success Score was 41 when success criteria were defined upfront, versus 20 when they were not. Axiom makes value, evidence, and constraints explicit.

Arc detects deviationEarly warning

The U.S. Department of Energy identifies EVM as an early-warning mechanism for cost and schedule problems. Arc carries governance through delivery and realization.

Independent evidence supporting the risks addressed by the method; this is not a claim that PMI or DOE evaluated Axiom & Arc. Sources: PMI requirements research, PMI Maximizing Project Success 2024, and U.S. DOE Earned Value Management.

Operating architecture designed by Brooke

How Brooke makes strategy fundable, executable, and measurable.

These are not presentation concepts. They are decision systems Brooke uses to define value, prove work is ready before it reaches executives, and detect performance problems before they become crises.

01

VALUE CREATION BLUEPRINT

Concentrate the enterprise on the value that matters.

Translate strategy into outcomes, value levers, owned initiatives, baselines, targets, and a management system. The result is a portfolio leaders can operate, not a collection of hopeful projects.

MarginOperational performance+250–350 illustrative bps
CashWorking capital$8–12M illustrative cash

02

BROOKE’S INVESTMENT-READINESS GOVERNANCE

Executives vote on vetted investments, not unfinished requests.

Before SteerCo sees a request, Brooke requires the project team to prove the business need, complete requirements, secure impacted-function agreement, validate IT and control feasibility, expose downstream impacts, quantify the economics, and define success measures.

BUSINESS CASE + CHARTER

Turn the approved idea into an accountable value contract.

The charter makes the objective, owner, guardrails, milestones, dependencies, and evidence explicit, so funding is connected to delivery and delivery is connected to enterprise value.

Brooke’s portfolio KPI architecture

Six measures for decisions traditional project reporting cannot make.

Brooke uses these measures because schedule, budget, and scope are delivery controls, not investment criteria. The six KPIs close the decision gaps between approving work, allocating scarce capacity, and verifying that the promised value arrived.

Traditional controls answerAre we delivering the approved project as planned?

Schedule · budget · scope

But executives still need to knowShould we fund it? Can we absorb it? Is the return credible? Did the value arrive?
Brooke’s architecture addsPriority · speed to value · yield · risk · capacity · benefits realization

Investment and value decisions

01

Weighted Priority Score

Is this the right work?Σ (category score × weight)

Compares dissimilar initiatives using strategy, return, risk, feasibility, and operational value, not whoever argues loudest.

02

Time to Value

How soon does value begin?Months to first measurable benefit

Reveals whether progress is producing business benefit instead of merely completing milestones.

03

Value Yield

What does each dollar produce?Benefit ÷ cost × 100

Connects portfolio spend to value creation rather than treating budget adherence as the definition of success.

04

Risk-Adjusted ROI

Is the return still credible?ROI × (1 − risk factor)

Makes delivery uncertainty visible so a compelling business case cannot hide an unrealistic execution profile.

05

Capacity Feasibility

Can the organization absorb it?Demand hours ÷ available hours

Tests approved demand against real bandwidth before overcommitment turns every project red.

06

Benefits Realization

Did the value actually arrive?Realized benefit ÷ planned benefit × 100

Extends accountability beyond go-live and verifies whether the promised operational or financial outcome was achieved.

Why add value measures? PMI’s 2024 research, based on 10,000 project professionals and 150 interviews, reframed project success as value + execution; 74% defined success as on time, on budget, and producing a valuable outcome. Read the PMI research ↗
